Source the prospect.

Either outbound (the scraper runs daily on a cloud VM, harvesting Clutch.co, AmericanDentists, APA Locator, Yello.ae, Castle Connolly, and others — 25+ adapters total) or inbound (a prospect drops their URL on redesign.llc). Output is a unified Lead record: business name, URL, industry, location, contact.

Qualify the lead.

The lead enters a multi-gate funnel: verdict-yes means the site is bad-enough-to-redesign AND the business is legit. Last classify pass labeled 53 of 71 leads "yes" — that's the qualification bar. Bad sites get personalized; spammy ones get dropped.

Playwright-driven extraction: pulls their headline, services, voice, brand colors, photos, subpages. Fallbacks for sites with weak SEO, broken render, or anti-bot defenses. Industry inferred when not declared.

Match three best-fit templates.

Out of the 1,875-template library, the matcher selects the three best fits using industry signals (vertical alignment), brand voice (formal vs warm vs editorial), and structural fit (services-led vs portfolio-led vs booking-led). Only pinned or top-3-ranked templates can be selected — the curation layer enforces taste at the gate.

Each template gets re-rendered with their copy, their brand colors, their imagery. Powered by Gemini 3.1 Pro on Vertex (validated to parity with Claude for HTML generation at scale). Output: three full HTML mockups + PNG screenshots, hosted ready to share.

Cold email lands in their inbox with a preview URL — they click, scroll, and react before they've spoken to anyone. The free PNG is the wedge: it makes the leap from "ignored" to "intrigued" cheap and fast. 78 outreach emails sent in the last 48 hours alone.

Quality gates

Five qualification gates between "URL" and "send to customer."

Speed only matters if quality holds. Five hard gates run on every prospect before a mockup leaves the building — each one designed from a real failure mode the system has seen.

G1Reachability gate

Playwright validates the URL renders. Dead domains, parked pages, and "site under construction" stubs get dropped before extraction wastes a model call.

G2Lead-quality verdict

Yes / Maybe / No classifier — is the site bad enough to redesign, AND is the business legit? Last batch: 53 yes / 4 maybe / 10 no / 4 ambiguous.

G3Industry-fit gate

Only templates pinned or top-3-ranked in the customer's vertical can be matched. The matcher cannot ship a generic template even if it would technically render — the curation layer is a hard wall.

G4Diversity gate (Phase 3)

The 3 matched templates must be visually distinct — no three "warm-cream-serif" picks in a row. Forces the customer to make a real choice between meaningfully different directions.

G5Fidelity / hallucination gate

The personalized output must reflect the prospect's actual content, not invented services or fake testimonials. Caught at render-time; failed sites get re-run before they ship.

G6Header-overlap gate

Common rendering bug (nav overlapping hero copy) auto-detected and patched before sites get sent. Caught + fixed in 258-customer batch without manual review.
